Mental recovery is the process by which mental performance, attention, and emotional stability are restored after strain. Recovery only happens when the strain system actually switches off, and that is what separates it from mere time off. Whoever is still mentally working in the evening gets no recovery from the free hours. Recovery is a quality of time.

Origin and research
Sabine Sonnentag and Charlotte Fritz described in 2007 four experiences that actually constitute recovery: mentally detaching from work, relaxation, experiencing mastery in another domain, and the feeling of controlling your own time. Their most important finding: psychological detachment is the strongest factor. Whoever is physically at home and mentally in the office does not recover.
This explains why time off alone is not enough. Recovery depends on the quality of the time. One evening with real detachment restores more than a weekend with half your head in the inbox.

Most leaders treat recovery as a remainder: what is left after work. The result is time off without recovery. The head keeps running, the inbox is one tap away, and on Monday the reserve is as empty as on Friday.
Recovery is not a reward for work done but the condition for the next. Whoever treats it that way plans it before work, not after. The criterion is the detachment: was there a moment today when work was truly over in your head?

Why don't I recover on the weekend?
Probably because you do not mentally detach. Research shows that psychological detachment, letting go of work in your mind, is the strongest recovery factor. Two days with your head half in the office restore less than one evening when work is truly over.
How long does mental recovery take?
Less than most people think, if it is real. Short phases of complete detachment demonstrably work. What matters is the quality: screen-free time, an activity that absorbs full attention, or movement without a goal.
Does exercise count as recovery?
If it absorbs your attention and detaches your head from work, yes. If you replay meetings while running, no. Recovery depends on whether the strain system switches off during the activity.
